Back in 2021 at Dreamforce, I spoke about what makes a mature revenue ops system. It hasn’t changed much, except that in a world where an Autonomous GTM engine is possible, Observability is now both the pinnacle of maturity, and a foundational requirement.
You Can’t Scale Autonomous Systems Without It
In the world of DevOps, observability is a well-established principle. It’s how engineering teams detect outages, understand performance, and debug complex interactions across systems they didn’t build from scratch. But as marketing, sales, and GTM systems evolve into interconnected, AI-powered platforms, the need for GTM and Revenue Observability is becoming urgent.
If your GTM motion is driven by agents, orchestrators, or even just multi-system automation, you already need observability. Because things will break. They just won’t always tell you.
The DevOps Origin: The Three Pillars of Observability
Observability was originally popularized in software engineering and DevOps circles as a way to deal with distributed systems at scale. At its core, it has three pillars:
Logs – Detailed records of events, typically used for forensic debugging
Metrics – Quantitative measures (e.g., CPU usage, error rates) that can be monitored
Traces – Visibility into how a request or transaction flows through systems
Together, these help teams answer one simple question: What’s happening inside this system, and why?
The Three Layers of GTM & Revenue Observability
To build true observability into a go-to-market system, you need to watch three distinct layers:
1. System Health: Are the Tools and APIs Working?
This is foundational. If your marketing automation platform is silently failing API calls, or your webhook to the lead routing engine is dropping 20% of requests, your systems aren’t healthy—even if the UI says otherwise.
You need to know:
- Is my form fill data being captured and passed correctly?
- Are cookies and tags firing as expected?
- Is the integration between my CMS and MAP still working?
- Has a platform degraded or rate-limited one of my agents?
This is akin to DevOps monitoring for server uptime or 500 errors. But in GTM, it’s things like:
- Broken Marketo-to-Salesforce sync
- Silent tracking failure in GA4
- Unresponsive webhook between scheduling tool and CRM
Without this, you’re blind to the infrastructure running your customer experience.
2. Outcome Observability: Did the Flow Actually Complete?
Just because a tool is up doesn’t mean the system worked.
Example: A buyer submits a demo request. Your systems should:
- Trigger a thank-you email
- Route the lead based on territory rules
- Fire the event to your analytics layer
- Launch a scheduling email
- Get a confirmed time on the calendar
Each of those steps touches a different system. And each one can fail silently.
Did the demo get booked? Did the contact reach your sales queue?
If something failed, how would you know?
This is where behavioral QA and simulated agents come in—testing the full experience from the outside-in, like a mystery shopper for your GTM stack.
It’s the equivalent of end-to-end testing in engineering, applied to buyer journeys.
3. Performance Observability: Is the System Driving the Right Outcomes—and Why?
This is where many teams think they’re doing observability—tracking attribution, campaign lift, conversion rate. But that’s not enough.
Performance observability goes deeper:
- Can we detect causal signals across campaign systems, not just correlation?
- Are AI-generated variants introducing failure modes we didn’t predict?
- Are our agents honoring consent requests or privacy policies?
- If performance dropped, do we know which part of the GTM stack changed?
It’s not just about how many demos were booked—it’s about:
- Whether a change to an email subject line triggered a 3-point drop in show rates
- Whether a routing logic tweak caused enterprise leads to take an extra 12 hours to route in batches
- Whether an AI image generator overlapped a privacy policy policy link or broke accessibility
Without causality, you’re just guessing at what worked.
Why This Matters Now: The Rise of GTM Agents
The “autonomous GTM” vision isn’t a future concept. It’s already happening:
- AI tools are generating variants across emails, ads, pages
- Orchestration engines are executing across systems
- Data platforms are adapting journeys in real-time
But no one is watching the watchers.
If a GTM agent fails—or worse, succeeds in the wrong way—the damage spreads fast.
